Turning Supervisors Into Leaders, Not Escalators

We promote the strongest technical performer, hand them a radio, and hope leadership shows up on its own. Then we are surprised when every decision travels upward and the new supervisor becomes a very fast escalation channel instead of a leader.

Escalation is a skill gap, not a character flaw. A supervisor escalates when they are unsure what decision is theirs to make, unsure what the standard actually is, or unsure whether they will be backed up when they hold it.

Fix all three and behavior changes quickly. Write down the decisions a supervisor owns without asking. Make the standard specific enough to be observed, not just posted. Then back them publicly the first time they hold the line — that single moment teaches the whole shift what leadership looks like here.

Coaching capability grows the same way production capability does: with reps, feedback, and a leader who watches the work instead of only reviewing the numbers afterward.
